It has never been more paralyzed.</p><p>The dashboards are real-time. The models are predictive. The reports are longer than anyone reads. And still, the most common conversation happening in boardrooms right now isn&#8217;t &#8220;here&#8217;s what we&#8217;re doing.&#8221; It&#8217;s &#8220;let&#8217;s schedule another review.&#8221; Or better yet, let&#8217;s bring it to quarterly planning &#8212; where good decisions go to wait out the clock.</p><p>Something is wrong with that picture. The tools got better. The decisions got slower. And nobody in the room wants to say it out loud.</p><p><em>This isn&#8217;t a tools problem. make decisions hasn&#8217;t kept pace with the world they&#8217;re making decisions in.</p><p>Before COVID, decision-making had an informal operating system that nobody talked about because it generally worked. The hallway conversation that replaced the meeting. The lunch where the real alignment happened. The read-the-room moment that told you the CFO was on board before the vote was called. That infrastructure was invisible, fast, and human. It wasn&#8217;t perfect &#8212; plenty of decisions got made outside of the boardroom, by people, potentially without enough data to back them up. But it grew companies, and toppled competitors. Remote work didn&#8217;t just change where people worked. It dismantled the mechanism without replacing it.</p><p>What filled the gap was process. More meetings. More stakeholders. More documentation. More reviews. But more voices in the room didn&#8217;t mean more attention &#8212; it meant less. Slack notifications competing with the agenda. Half the participants dialed in from a home office, one eye on the screen and one eye somewhere else. And when there are enough people in the room, a quiet assumption takes hold: someone else is taking notes, someone else is tracking the action items, someone else is accountable. The more people involved, the easier it becomes to second-guess your own read &#8212; and stay quiet instead of deciding. </p><div class="callout-block" data-callout="true"><p><a href="https://www.gartner.com/en/sales/insights/b2b-buying-journey">Gartner</a> research shows the average enterprise decision now involves upwards of 11 stakeholders. A decade ago it took five - and that was before hybrid work made informal alignment nearly impossible. </p></div><p>Organizations didn&#8217;t add stakeholders because it made decisions better. They added them because nobody knew how to replace what the office used to do for free.</p><p>Then AI arrived. For some organizations it was a genuine accelerant &#8212; sharper analysis, faster synthesis, real operational lift. For others, it became the most sophisticated delay mechanism ever invented. Not because the tools are bad &#8212; they aren&#8217;t. But because they landed in organizations that weren&#8217;t ready for them, in the hands of people eager to demonstrate value in an uncertain environment, armed with a toolset that was still figuring itself out. </p><p style="text-align: center;"><em><strong>Why decide today when the model can be rerun with updated assumptions by Thursday? </strong></em></p><p style="text-align: center;"><em><strong>Why commit when there&#8217;s another scenario to pressure-test?</strong></em> </p><p>For a leadership culture already allergic to commitment, AI didn&#8217;t solve the paralysis. </p><p><em>It gave it a budget line.</em></p><p>The leaders still running this playbook aren&#8217;t bad leaders. They&#8217;re leaders who built their instincts in a world where more process meant more control, more stakeholders meant more defensibility, and more data meant more cover. That playbook worked.</p><p><em>Until it didn&#8217;t.</em></p><p>The signal is clear. gets lost in the conversation about data: data doesn&#8217;t have a deadline.</p><p>A dataset doesn&#8217;t feel the urgency of a lease expiration window. A predictive model doesn&#8217;t sense that a key competitor just made a move that changes the calculus. A dashboard doesn&#8217;t know that the CFO&#8217;s hesitation isn&#8217;t about the numbers &#8212; it&#8217;s about something that happened in the last board meeting that nobody wrote down.</p><p>Context is not in the data. It lives in the people willing to interrupt it.</p><p>The highest-value thing an experienced advisor brings to a decision isn&#8217;t analysis. Any platform can run analysis. It&#8217;s the judgment to look at the same data everyone else is looking at and say: this number is being misread, this variable is being overweighted, and the window to act is narrower than the model suggests.</p><p>That&#8217;s not a skill you buy. It&#8217;s not a feature you license. It&#8217;s the product of twenty years of watching organizations make the same mistakes with slightly different datasets.</p><p>The leaders who move aren&#8217;t the ones with more data. changed: make the call, back it with the best available information, and move. </p><p>The tools are better. The data is faster. The analysis is deeper. None of that is the problem. Failing to act is. Here's what that looks like today:</p><ol><li><p><strong>Consensus as cover. </strong>The more stakeholders you loop in, the more defensible the decision feels &#8212; and the slower it gets. At some point, alignment stops being a tool and starts being a shield. The organizations breaking out of this pattern aren&#8217;t waiting for unanimous agreement &#8212; they&#8217;re running smaller bets, moving on imperfect information, and treating the first decision as data for the next one. They fail faster. And they learn faster because of it.</p></li><li><p><strong>Failure to leap. </strong>Every model has assumptions. Every assumption has a range. When executives start asking for the model to be rerun with different inputs, they&#8217;re not looking for clarity &#8212; they&#8217;re looking for a number that feels safe enough to act on. That number doesn&#8217;t exist. The model will never tell you it&#8217;s time. You have to tell the model.</p></li><li><p><strong>Benchmarking is a delay. </strong>&#8220;What are our competitors doing?&#8221; is a useful question exactly once. After that, it&#8217;s a stall. By the time you&#8217;ve benchmarked the industry, synthesized the findings, and built a comparison framework, the moment your competitors moved has already passed. You&#8217;re studying their last waypoint, not anticipating their next one.</p></li></ol><p>At some point the analysis has to end and the answer has to begin. That point was probably three meetings ago.</p><h2><strong>Navigation by Waypoints</strong></h2><p>The fix isn&#8217;t less data. It&#8217;s a different relationship with it.</p><ul><li><p>High-signal leaders treat data as an input to judgment &#8212; not a replacement for it. They know what they&#8217;re looking for before the report is run. They walk into the room having already named the two or three variables that actually matter &#8212; and when the deck goes forty slides deep, they&#8217;re the ones who stop it on slide six and say: this is the only number we need to talk about. Everything else is noise.</p></li><li><p>Set a decision date and hold it. Not a review date. A decision date. The distinction matters. Reviews are passive. Decisions are commitments. When the date is fixed, the team calibrates to it &#8212; the analysis sharpens, the stakeholder conversations get more direct, the noise falls away because there&#8217;s no time to chase it.</p></li><li><p>Name the signal before you build the deck. Before any major decision process begins, answer this question in writing: what would we need to see to move forward? What would we need to see to stop? If you can&#8217;t answer those questions before the analysis starts, you&#8217;re not running a decision process &#8212; you&#8217;re running an exploration with no exit criteria.</p></li></ul><p>The operating system you&#8217;re running was built for a world that no longer exists. Every meeting you schedule instead of a decision you make is proof.</p><div><hr></div><p><em><strong>Clarity, Not Chaos.</strong></em> In this market, the best way to win is to follow your signals to Polite applause and a round of handshakes.</p><p>It sounds like a scene from <a href="https://en.wikipedia.org/wiki/American_Psycho_(film)">American Psycho</a> &#8212; impeccably dressed and polished. A guaranteed signature.</p><p>What it delivered wasn&#8217;t a new direction. It wasn&#8217;t an uncomfortable truth or a hard call the room had been avoiding. It was a stamp of approval on whatever the C-suite had already decided to do &#8212; wrapped in enough data, frameworks, and brand credibility to make dissent feel unreasonable.</p><p>That happens. And sometimes the C-suite is right. </p><p><em>The problem isn&#8217;t the deck.</em> The problem is when the entire purpose of the engagement was never clarity.</p><p><em>It was cover.</em></p><p></p><h2><strong>The Signal</strong></h2><p>The Big 5 consulting model wasn&#8217;t designed to be dishonest. It was designed for a different era, one where size meant expertise, where a firm&#8217;s brand carried institutional weight, and where &#8220;we engaged <a href="https://www.mckinsey.com/">McKinsey</a>&#8221; meant something definitive to a board.</p><p>That model is showing its age.</p><p>Today, &#8220;we engaged McKinsey&#8221; is increasingly a liability shield, not a decision-making tool. The work gets presented, celebrated, and shelved. The next initiative starts before the last one lands. Not because the advice was wrong &#8212; but because advice without accountability to outcomes meant it never stood a chance to see the light of day.</p><p>The industry knows it.<a href="https://www.oliverwyman.com/index.html"> Oliver Wyman </a>CEO Nick Studer said it plainly in the <a href="https://www.wsj.com/">Wall Street Journal</a> in August 2025: &#8220;The age of arrogance of the management consultant is over now. Companies don&#8217;t want a suit with PowerPoint. The firm is now in what its own senior partners are calling an existential transformation, reducing project team sizes, deploying AI to automate the junior analyst layer, and shifting roughly 25% of its engagements to outcomes-based models where payment is tied to results, not recommendations.</p><p>The old model is not quietly fading. It is transforming in real time &#8212; from the inside out.</p><p>The data on the gap it leaves behind is not ambiguous. A 2025 <a href="https://www.pmi.org/">PMI</a> survey of 300 senior executives found the single biggest barrier to business reinvention &#8212; cited more than any other factor &#8212; is a disconnect between planning and execution. Only half of projects today meet a modern definition of success. Seventy-four percent of executives admit their strategies are not well-translated into concrete actions.</p><p>The strategy isn&#8217;t failing at the thinking stage. It&#8217;s failing at the action stage. themselves with advisors who challenge their assumptions, the organization gets sharper. The room gets uncomfortable. Decisions get harder &#8212; and better.</p><p>When your advisors become mirrors: validating, affirming, smoothing every hard edge, your judgment muscle atrophies. The signal disappears. Not because it&#8217;s gone, but because no one in the room has the incentive to find it.</p><p>That dynamic doesn&#8217;t improve if you replace the validating human with a validating AI. <em>It gets worse.</em></p><p>In May 2025, <a href="https://openai.com/">OpenAI</a> was forced to roll back a ChatGPT update after users reported the model had become so agreeable it was telling people how smart and wonderful they were regardless of what they said. CEO Sam Altman described the problem directly: it was glazing too much. Research published that same year found that even brief interactions with sycophantic AI lead to more extreme and certain beliefs &#8212; not more accurate ones. The agreement feels good. The thinking stops.</p><p>An AI prompted by a leader who wants confirmation will produce the most sophisticated-sounding validation you&#8217;ve ever read. The comfort is the same. The cost is the same. The clarity is still missing.</p><p>The echo chamber doesn&#8217;t care whether it&#8217;s built from humans or algorithms. Analysis is not the enemy. The problem is analysis that becomes the destination instead of the starting line.</p><p>In a market that is rewriting the rules faster than most organizations can schedule a steering committee, the noise looks like this:</p><ol><li><p><strong>The Waterfall Trap &#8212; </strong>Eighteen months of discovery, design, and documentation before a single thing gets tested in the real world. By the time the final deck is presented, the market has moved. The recommendations are already archaeology. Rigorous planning has its place, but only when it produces a testable waypoint within weeks, not quarters.</p></li><li><p><strong>The Benchmark Shield &#8212; </strong>The industry average is a ceiling dressed up as a floor. When a consultant tells you that you&#8217;re performing in line with your peers, they are not telling you something is working. They are telling you that the herd is moving at a consistent speed, and that you are keeping pace with it. That is not a benchmark. That is a participation trophy with a PowerPoint slide attached. The market doesn&#8217;t grade on a curve. </p></li><li><p><strong>The Consensus Deck &#8212; </strong>Built to survive a room, not drive a decision. Every sharp edge &#8212; we call it the elephant in the room &#8212; shrunk to postage size and hidden neatly in the deck. What&#8217;s left is the least threatening version of the truth &#8212; and the least actionable one.</p></li></ol><p>Rigor that doesn&#8217;t produce a testable waypoint within weeks, not quarters, isn&#8217;t rigor. <em>It&#8217;s delay dressed up as diligence.</em></p><p></p><h2><strong>Navigation by Waypoints</strong></h2><p>Three moves for leaders who want clarity over comfort:</p><ul><li><p><strong>Review your partners, not just your results. </strong>Business relationships are built on delivery expertise and human connection &#8212; that&#8217;s not a flaw, it&#8217;s how trust gets built. But trust without tension is a warning sign. Regularly ask whether your partners are pushing you toward harder truths or affirming the direction you were already headed. A relationship that only produces agreement isn&#8217;t a partnership. It&#8217;s a subscription to your own thinking. The right advisor makes you uncomfortable enough to grow &#8212; and that discomfort should show up in faster outcomes, measurable cost savings, and decisions you wouldn&#8217;t have reached alone.</p></li><li><p><strong>Audit the last three recommendations you acted on. </strong>Think back to the last three times you acted on outside advice. Did any of them change your direction &#8212; or did they all confirm the path you were already on? That question works up and down the organization. For the executive who hired the firm. For the team that ran the implementation. For the individual who brought in the vendor. If the answer is mostly confirmation, you didn&#8217;t buy advice. You bought permission. And if it took a new partner to finally get you to the right answer &#8212; that&#8217;s not a success story. That&#8217;s a signal about the last one.</p></li><li><p><strong>Structure every engagement around outcomes, not outputs. </strong>Hours billed is not a result. A deliverable is not a result. The only question that matters at the end of an engagement is: what changed?
