The dashboards are real-time. The models are predictive. The reports are longer than anyone reads. For others, it became the most sophisticated delay mechanism ever invented. Not because the tools are bad — they aren’t. But because they landed in organizations that weren’t ready for them, in the hands of people eager to demonstrate value in an uncertain environment, armed with a toolset that was still figuring itself out.

Why decide today when the model can be rerun with updated assumptions by Thursday?

Why commit when there’s another scenario to pressure-test?

For a leadership culture already allergic to commitment, AI didn’t solve the paralysis.

It gave it a budget line.

The leaders still running this playbook aren’t bad leaders. They’re leaders who built their instincts in a world where more process meant more control, more stakeholders meant more defensibility, and more data meant more cover. That playbook worked.

Here’s what gets lost in the conversation about data: data doesn’t have a deadline.

A dataset doesn’t feel the urgency of a lease expiration window. A predictive model doesn’t sense that a key competitor just made a move that changes the calculus. A dashboard doesn’t know that the CFO’s hesitation isn’t about the numbers — it’s about something that happened in the last board meeting that nobody wrote down.

1. Consensus as cover. The more stakeholders you loop in, the more defensible the decision feels — and the slower it gets. At some point, alignment stops being a tool and starts being a shield. The organizations breaking out of this pattern aren’t waiting for unanimous agreement — they’re running smaller bets, moving on imperfect information, and treating the first decision as data for the next one. They fail faster. And they learn faster because of it.

2. Failure to leap. Every model has assumptions. Every assumption has a range. When executives start asking for the model to be rerun with different inputs, they’re not looking for clarity — they’re looking for a number that feels safe enough to act on. That number doesn’t exist. The model will never tell you it’s time. You have to tell the model.

3. Benchmarking is a delay. “What are our competitors doing?” is a useful question exactly once. After that, it’s a stall. By the time you’ve benchmarked the industry, synthesized the findings, and built a comparison framework, the moment your competitors moved has already passed. You’re studying their last waypoint, not anticipating their next one.

At some point the analysis has to end and the answer has to begin. That point was probably three meetings ago.

The fix isn’t less data. It’s a different relationship with it.

• High-signal leaders treat data as an input to judgment — not a replacement for it. They know what they’re looking for before the report is run. They walk into the room having already named the two or three variables that actually matter — and when the deck goes forty slides deep, they’re the ones who stop it on slide six and say: this is the only number we need to talk about. Everything else is noise.

• Set a decision date and hold it. Not a review date. A decision date. The distinction matters. Reviews are passive. Decisions are commitments. When the date is fixed, the team calibrates to it — the analysis sharpens, the stakeholder conversations get more direct, the noise falls away because there’s no time to chase it.

• Name the signal before you build the deck. Before any major decision process begins, answer this question in writing: what would we need to see to move forward? What would we need to see to stop? If you can’t answer those questions before the analysis starts, you’re not running a decision process — you’re running an exploration with no exit criteria.

The operating system you’re running was built for a world that no longer exists. Every meeting you schedule instead of a decision you make is proof.

Your board meeting. A Big 5 deck lands on the table.

200 slides. $2 million dollars. Polite applause and a round of handshakes.

It sounds like a scene from American Psycho — impeccably dressed and polished. A guaranteed signature.

What it delivered wasn’t a new direction. It wasn’t an uncomfortable truth or a hard call the room had been avoiding. It was a stamp of approval on whatever the C-suite had already decided to do — wrapped in enough data, frameworks, and brand credibility to make dissent feel unreasonable.

That happens. And sometimes the C-suite is right.

The problem isn’t the deck. The problem is when the entire purpose of the engagement was never clarity.

It was cover.

The Signal

The Big 5 consulting model wasn’t designed to be dishonest. It was designed for a different era, one where size meant expertise, where a firm’s brand carried institutional weight, and where “we engaged McKinsey” meant something definitive to a board.

That model is showing its age.

Today, “we engaged McKinsey” is increasingly a liability shield, not a decision-making tool. The work gets presented, celebrated, and shelved. The next initiative starts before the last one lands. Not because the advice was wrong — but because advice without accountability to outcomes meant it never stood a chance to see the light of day.

The industry knows it. Oliver Wyman CEO Nick Studer said it plainly in the Wall Street Journal in August 2025: “The age of arrogance of the management consultant is over now. Even McKinsey has acknowledged its own structural problem. The firm is now in what its own senior partners are calling an existential transformation, reducing project team sizes, deploying AI to automate the junior analyst layer, and shifting roughly 25% of its engagements to outcomes-based models where payment is tied to results, not recommendations.

The old model is not quietly fading. It is transforming in real time — from the inside out.

The data on the gap it leaves behind is not ambiguous. A 2025 PMI survey of 300 senior executives found the single biggest barrier to business reinvention — cited more than any other factor — is a disconnect between planning and execution. Only half of projects today meet a modern definition of success. Seventy-four percent of executives admit their strategies are not well-translated into concrete actions.

The strategy isn’t failing at the thinking stage. It’s failing at the action stage. The deck was never the problem. The accountability to an outcome was.

The Human Effect

When leaders surround themselves with advisors who challenge their assumptions, the organization gets sharper. The room gets uncomfortable. Decisions get harder — and better.

When your advisors become mirrors: validating, affirming, smoothing every hard edge, your judgment muscle atrophies. The signal disappears. Not because it’s gone, but because no one in the room has the incentive to find it.

That dynamic doesn’t improve if you replace the validating human with a validating AI. It gets worse.

In May 2025, OpenAI was forced to roll back a ChatGPT update after users reported the model had become so agreeable it was telling people how smart and wonderful they were regardless of what they said. CEO Sam Altman described the problem directly: it was glazing too much. Research published that same year found that even brief interactions with sycophantic AI lead to more extreme and certain beliefs — not more accurate ones. The agreement feels good. The thinking stops.

An AI prompted by a leader who wants confirmation will produce the most sophisticated-sounding validation you’ve ever read. The comfort is the same. The cost is the same. The clarity is still missing.

The echo chamber doesn’t care whether it’s built from humans or algorithms. It just needs a room willing to keep the walls up.

The Noise

Rigor has its place. Analysis is not the enemy. The problem is analysis that becomes the destination instead of the starting line.

In a market that is rewriting the rules faster than most organizations can schedule a steering committee, the noise looks like this:

1. The Waterfall Trap — Eighteen months of discovery, design, and documentation before a single thing gets tested in the real world. By the time the final deck is presented, the market has moved. The recommendations are already archaeology. Rigorous planning has its place, but only when it produces a testable waypoint within weeks, not quarters.

2. The Benchmark Shield — The industry average is a ceiling dressed up as a floor. When a consultant tells you that you’re performing in line with your peers, they are not telling you something is working. They are telling you that the herd is moving at a consistent speed, and that you are keeping pace with it. That is not a benchmark. That is a participation trophy with a PowerPoint slide attached. The market doesn’t grade on a curve.

3. The Consensus Deck — Built to survive a room, not drive a decision. Every sharp edge — we call it the elephant in the room — shrunk to postage size and hidden neatly in the deck. What’s left is the least threatening version of the truth — and the least actionable one.

Rigor that doesn’t produce a testable waypoint within weeks, not quarters, isn’t rigor. It’s delay dressed up as diligence.

• Review your partners, not just your results. Business relationships are built on delivery expertise and human connection — that’s not a flaw, it’s how trust gets built. But trust without tension is a warning sign. Regularly ask whether your partners are pushing you toward harder truths or affirming the direction you were already headed. A relationship that only produces agreement isn’t a partnership. It’s a subscription to your own thinking. The right advisor makes you uncomfortable enough to grow — and that discomfort should show up in faster outcomes, measurable cost savings, and decisions you wouldn’t have reached alone.

• Audit the last three recommendations you acted on. Think back to the last three times you acted on outside advice. Did any of them change your direction — or did they all confirm the path you were already on? That question works up and down the organization. For the executive who hired the firm. For the team that ran the implementation. For the individual who brought in the vendor. If the answer is mostly confirmation, you didn’t buy advice. You bought permission. And if it took a new partner to finally get you to the right answer — that’s not a success story. That’s a signal about the last one.

• Structure every engagement around outcomes, not outputs. Hours billed is not a result. A deliverable is not a result. The only question that matters at the end of an engagement is: what changed? The tug doesn’t impress anyone on the ramp.

It’s an unglamorous piece of ground support equipment. No passengers. No crew. It doesn’t fly, and it doesn’t generate revenue. But when a fully loaded widebody needs to push back from the gate, or when a 70-ton aircraft needs to move across a crowded maintenance bay — the tug is the only thing that matters.

Not because of its size. Because of where it applies leverage, and when.

That’s not an observation about ground equipment. That’s your most experienced technician, and you haven’t noticed them leaving.

A Double Bind

The industry is caught between two converging pressures that most executives are treating as separate problems. They are not.

1. Aircraft aren’t retiring on schedule. Production backlogs, parts shortages, and rising leasing costs have pushed operators to keep aging fleets flying well past their intended service life. Widebody retirement ages are now projected to reach nearly 24.5 years by 2034 — up from a pre-COVID average of 23 years. Older aircraft require deeper structural inspections, more corrosion monitoring, and significantly longer hangar time. Every year a plane ages past its intended retirement window, the maintenance burden compounds.

2. At the exact same moment, the technicians who know how to work on those planes are leaving. Employees aged 55 to 60 now represent 35% of the MRO workforce. Those aged 18 to 30 account for a single-digit share. Oliver Wyman projects a shortfall of 40,000 aviation mechanics in North America alone by 2028. The Aviation Technician Education Council confirmed in 2025 that even with record new certifications issued — the second-highest total since records began in 1999 — demand is still dramatically outpacing supply.

Older planes need more experienced hands. Experienced hands are disappearing. Both curves are moving in the wrong direction simultaneously.

That is the double bind. And most organizations are responding by reaching for the one tool that won’t solve it: AI.

The COBOL Warning

This has happened before. In a different industry, with a different technology — and with consequences that are still being managed today.

For decades, the global financial system has run on COBOL — a programming language built in 1959 that still processes an estimated 70% of worldwide business transactions. The programmers who built and maintained those systems aged alongside them. The average COBOL programmer today is 55 years old, with roughly 10% of the remaining workforce retiring every year. Universities stopped teaching the language. The institutional knowledge of how those systems actually behave — not the documentation, the real operational knowledge — walked out the door with the people who held it.

The result: the U.S. Social Security Administration is now undertaking a three-year, $1 billion AI-assisted emergency overhaul of infrastructure that should have been managed decades earlier. Dutch financial institutions discovered their COBOL crisis only when systems failed. Researchers at CWI found that experienced engineers were often “the only ones who know the systems well enough to maintain and improve them” — and most had already retired.

Aviation MRO is standing at the same inflection point. Different equipment. Same structural failure.

The knowledge isn’t in the manuals. It never fully was. It lives in the people.

The Wrong Lever

When multiple critical problems converge at once, the instinct is to reach for the biggest, newest tool available. In 2026, that tool is AI.

The investment case looks clean: predictive maintenance platforms, digital twins, AI-driven diagnostics. The logic is compelling. The sequencing is wrong.

Gartner research published in Harvard Business Review found that only one in fifty AI investments delivers transformational value, and only one in five delivers any measurable return at all. In MRO specifically, the reason is structural. You cannot train an algorithm on institutional knowledge that was never documented. You cannot build a predictive maintenance model on top of a workforce that doesn’t yet understand what it’s predicting.

Maria Aguirre, Head of MRO for Airbus Helicopters in North America, stated it plainly: the retirement of experienced technicians creates “a knowledge gap that no amount of automation can fill.”

The platform is only as good as the signal it’s fed. Right now, that signal is walking out the door at retirement age — and most organizations are investing in the platform before capturing the signal.

Signal Loss

AI cannot be the tug. Only another human can. And right now, nobody is building that pipeline.

Every experienced MRO technician carries something that isn’t in any manual. It’s the read on a vibration pattern that doesn’t match the diagnostic output. It’s the instinct to check a specific system when the data points elsewhere. It’s the memory of the last time a fleet of this age showed this exact wear signature — and what happened next.

That knowledge doesn’t transfer automatically to a new hire. It doesn’t migrate to a platform. It transfers through deliberate human contact — mentorship, structured documentation, and knowledge capture — before the person holding it is gone.

The industry has a name for what’s happening: the experience gap. Aviation Pros describes it as “the growing disconnect between retiring experienced engineers and the influx of younger workers who may lack hands-on, industry-specific expertise.” Certified but not calibrated. Certification gets a technician in the door. Calibration is what keeps planes airworthy.

The leverage point most organizations are missing: the experience gap is not a recruiting problem. Hiring more certified technicians does not close it. The gap lives in the transfer — and transfer requires strategy, not just staffing.

The Noise

Before you can find the Signal, you need to stop chasing the Noise. In MRO right now, the noise is loud, expensive, and dressed up as urgency.

Vanity Tech: The AI platform your OEM is pitching won’t fix a knowledge transfer problem. A predictive maintenance tool trained on incomplete institutional data doesn’t predict, it guesses. Before you sign the contract, ask one question: what is the signal this system is learning from, and who captured it? If you can’t answer that, you’re buying noise.

The Retirement Countdown: The most dangerous noise in MRO leadership right now is the assumption that you have more time. The 55-year-old technician on your floor looks fine. They’re showing up. They’re performing. The noise tells you the problem is future tense. The signal says the clock is already running.

Headcount as Strategy: Posting more technician roles is not a workforce strategy. If the experienced engineers aren’t there to calibrate the new hires, you’re filling seats without transferring judgment. Volume without structure compounds the gap — it doesn’t close it.

The organizations that will come out of this cycle ahead are not the ones that hired fastest or invested in the most platforms. They’re the ones who treated knowledge transfer as a strategic operational priority — before their last tug retired, and before they built AI systems without a meaningful signal to learn from.

• Treat institutional knowledge as a mission-critical asset. Identify who holds it, map what they know, and build structured pathways for transfer before retirement makes it academic. This is not an HR initiative. It is an operational imperative with direct impact on turnaround times, airworthiness, and cost.

• Sequence technology investment correctly. Digital tools accelerate the work of experienced people. They do not replace the judgment those people carry. Build the knowledge base before building the platform on top of it. The Social Security Administration is spending a billion dollars to learn this lesson. Aviation doesn’t have to.

• Recognize that the experience gap compounds quietly. It doesn’t announce itself with a grounded aircraft or a failed inspection. It shows up slowly — in slightly longer TATs, in diagnostic hesitation, in the deferred judgment call that eventually becomes a costly finding. By the time it’s visible in the data, the signal loss is already unrecoverable.
